Coaching often starts with the goal to improve results. The path to the goal is not clear at the beginning of a coaching engagement. George, a 30-something media executive started with the desire to be a better boss. He is well thought of by his clients and bosses, yet the turnover of his direct reports was quite high and a mystery to him. George and I explored his leadership style together, using several assessment tools and leadership books.
The most helpful insights came from an Emotional Intelligence 360° tool. The 360° tool collected data, where George’s co-workers and clients answered online questions about his behavior. In this case, the questions were through the lens of how aware he was about his emotions, the emotions of those around him, his interpersonal skills and how all of that impacted his ability to lead and manage in his role.
For the most part, the feedback was quite positive. As we studied the feedback including how different respondents (bosses, direct reports and clients) answered the questions, we found some helpful patterns that allowed us to build a powerful development plan to support George’s goal of becoming a better boss.
The two key development skills we focused on were 1) being a collaborative leader 2) his ability to coach and mentor others. The plan included specifics with strategies on how to create solutions with others, rather than the independent approach he had preferred. He is making time in client meetings for others to present, and allowing time on his calendar for development conversations with his directs. And most importantly, George has developed an awareness of how critical his team is to his success, which includes serving the client and developing those on his team.
George is excited to have a game plan to become a better boss and leader. He keeps his development plan visible in his office so that he is reminded each day to be inclusive and collaborative. The plan is working. In fact, his directs are having to adjust as George asks them to step up and deliver at a higher level with him.
